Measuring AI value beyond cost savings: a discovery-focused view
aistrategy
Why ROI models built on efficiency can miss what AI finds, and how leaders can add discovery to the way they measure adoption.
Most AI business cases rest on efficiency: hours saved, tickets closed, costs reduced. These are real and worth tracking. They are not the whole picture.
The limit of efficiency metrics
Efficiency measures how much faster you do what you already do. It does not capture whether AI helped you notice something you would otherwise have missed.
What discovery looks like
- A feature request pattern hidden across many conversations
- A market segment implied by existing customer data
- A recurring risk that no single team could see
The full argument appears in efficiency vs discovery.
Adding discovery to your ROI model
- Log each finding the AI surfaces and who acted on it.
- Record whether the finding was new to the organization.
- Note the decision it informed, and revisit the outcome later.
- Report these alongside efficiency figures, without overstating either.
Be honest about uncertainty
Discovery value is harder to predict and slower to show. Avoid promising specific returns, and set expectations with leadership early.
Connecting measurement to the loop
When findings feed back into shared memory, value compounds over time. See the four AI systems in one loop for how that works.
