Inside the context window: why AI forgets and how to design around it

The context window is the model's short-term memory. Here's how it works, why it caps answer quality, and how enterprises engineer around the limit.

Every language model has a context window — a maximum amount of text it can hold in mind at once, measured in tokens. Everything the model "knows" about your current conversation lives inside that window. Push past the edge and the earliest content silently falls out.

What the window actually contains

The window holds four things, all competing for space: the system prompt (instructions and persona), retrieved documents (the knowledge you injected), the conversation history, and the response the model is about to write. A 128K-token window sounds huge until you load a 200-page PDF and leave no room for the answer.

Why bigger isn't always better

Longer windows cost more and run slower. Research also shows a "lost in the middle" effect: models pay most attention to the start and end of the context, and overlook facts buried in the middle third. Stuffing more text in can actually lower answer quality.

How enterprise systems manage it

Four techniques do most of the work:

  • Retrieval over stuffing. Instead of pasting whole documents, retrieve only the 3–10 passages that match the question.
  • Summarize older turns. Compress earlier conversation into a short recap so recent turns keep full fidelity.
  • Hierarchical chunking. Break long documents into semantic sections with metadata so retrieval returns the right slice, not the whole file.
  • Reserve output budget. Always subtract the expected answer length from the available window before deciding how much context to include.

Why this matters for governance

If a model answers from only part of a policy because the rest fell out of the window, the answer may be fluent and wrong. Logging which chunks were in context when each answer was produced is how you make this auditable — a core practice in the Silverberry AI Platform.

The context window isn't just a technical limit. It's the frame around every answer your users will ever see.
